The challenge

A decade of WooCommerce plugins had turned every update into a gamble. The store was slow, the checkout dropped orders under load, and nobody would touch the theme. But it also ranked for terms the business was built on — and a bad migration would hand those rankings to competitors overnight.

How we approached it

Built the full URL inventory first — every product, collection, blog post, and long-dead landing page that still had links pointing at it — and mapped each one to its Shopify destination before design started.

Rebuilt the storefront on Online Store 2.0 sections so the marketing team could restage pages without a developer in the loop.

Moved catalog, customers, and order history in staged dry runs, reconciling record counts after each pass until two consecutive runs matched exactly.

Rehearsed the cutover end-to-end on a staging domain, then ran the real one against a written runbook with a tested rollback path.

What shipped

The cutover ran to plan inside a maintenance window measured in minutes. Redirects resolved on day one, rankings held through the following month, and the merchant's team now ships their own landing pages. Plugin maintenance stopped being a line item.
